The code went to zero and it barely helped - a solo founder's honest 2026 P&L

Indie-hacker confession. Everyone says AI coding is the great equalizer. Six months in: it equalized the wrong line item. Shipping features got ~3x faster - my last one went from a weekend to an evening. My MRR did not move 3x. It barely moved. Code was never my bottleneck. It's the stuff an agent can't touch: support at 1am in a timezone I don't live in, getting a stranger to trust a one-person company with a card, being findable when answer engines quote everyone but me. The cheap half of the job got cheaper; the expensive half did not move. When code is free, the moat is everything that is not code - distribution, trust, support, being named. None of it has a "generate" button. Anyone else watching build time collapse while the rest of the P&L just sits there?

The MVP debate misses a distinction: embarrassing is fine, confusing is fatal. Users forgive missing features and ugly design; they do not forgive not understanding what the thing does. Ship embarrassing, never ship confusing.

"Being findable when answer engines quote everyone but me" - you just described my whole job, and it's the one line on your P&L I'd argue is partly buildable, just not with a generate button. I write the explainer, the engine synthesises my paragraph, and the client stays anonymous: 60%+ of AI citations never surface a brand name at all. But "named" is a product you can actually move, unlike "trust" or "1am support." Consistent entity data, one canonical source page, getting mentioned (not just linked) on the pages the model already trusts - slow, unsexy plumbing, but the mention rate does move. The rest of your moat I can't sell you. That column, a little.

Angel read: this P&L is the whole thesis of the last two years in one screenshot. When the cheap half of the job gets 3x cheaper, the value doesn't vanish - it migrates to the half that didn't move, and margin follows it. I've stopped being impressed by "we ship fast"; everyone ships fast now, it's table stakes, not a moat. The diligence question flipped: not "can you build it" but "why does a stranger trust you with a card, and how are you found when the model quotes your competitor." The teams I back treat distribution and trust as the product and code as the commodity - the exact inversion of how most of them still pitch me. You're not failing; you priced the wrong line item, same as the whole market did.

The 1am support save is the most under-monetised moment in your entire P&L. THAT's your referral ask - not settings, not a banner: the reply where you personally unblocked a stranger at 1am is peak goodwill, and people share the feeling, not the feature. Code got 3x faster and didn't compound; a referral loop is the one line that does. Distribution is the expensive half precisely BECAUSE it compounds.

Liam, the line that stuck: distribution, trust and support are "the things without automation solutions." They share one trait - they're all other people. So I'd reframe distribution from a channel you buy to a community you grow. Milan's 1am support moment is the exact seam: the person you save at 1am is the one who'll answer the next person's question for you, if you give them somewhere to do it. That's the whole difference between an audience (consumes your product) and a community (produces around it). Code going to zero doesn't touch this, because a community is the one asset made of other people's time - no model you can prompt to care on your behalf. Slower to build, and the only part a competitor can't clone by shipping faster.
